The Thesis April 2026

Every technology cycle draws a line.

On one side are the companies that treated the technology as a tool and went back to running their business the way they always had. On the other are the companies that understood the technology had changed what "running the business" meant, and rebuilt themselves around it.

01 / The line

The first group is always larger. The second group is always the one you remember.

The line is being drawn again. This time the substrate is AI. This decade will separate the companies that compound from the ones that disappear.

We exist to put our clients on the right side of it.

02 / What we believe

The failure of enterprise AI is not a model failure. It is a structural one.

The firms that win the next decade will not be the ones with the best models. They will be the ones whose job it is to engineer the operating layer everyone else is trying to catch up to. Those are the companies we build.

03 / The Implementation Gap

The research converges on one conclusion.

Two narratives about enterprise AI circulate, and both are wrong. The first, from model vendors: buy frontier capability, value follows. The second, from AI-skeptical executives: it is hype. The correct framing sits between the two: there is a widening gap between what modern AI can do in principle and what operating businesses can absorb in practice.

95% pilots with no P&L impact

MIT Project NANDA — 300 initiatives, 52 executive interviews, 153 leader surveys.

42% abandoned most AI initiatives

S&P Global, 2025 — up from 17% a year earlier; 46% of POCs scrapped before production.

88% POC failure rate

IDC / Lenovo — for every 33 AI POCs launched, 4 reach production.

FIG. 01 · ABANDONMENT CURVE

Enterprise AI abandonment rose from 17% to 42% in twelve months. The trendline is not leveling.

FIG. 02 · THE 25/75 SPLIT

Only one in four firms using AI generates meaningful value from it. The other three spend, iterate, and stall.

FIG. 03 · PILOTS → P&L

95% of enterprise AI pilots never touch the P&L. The 5% that do share a structural profile, not a model profile.

The survivors have three things in common: a forward-deployed team, a dollarized success metric, and a gate at the end of every stage.

The research converges on five failure modes, and they share one root cause. The learning gap. The workflow-redesign gap. Budget misallocation. Build-versus-buy mistakes. Pilot purgatory. Every one of these is organizational, not technical. The model works. The integration does not.

The conclusion, stated flatly: most of what the AI consulting market currently sells — strategy roadmaps, POCs, model fine-tuning, governance frameworks — does not touch the actual cause of failure. Those deliverables do not diagnose the bottleneck. They do not redesign the workflow. They do not hold accountability for a P&L outcome. They are theater, and the market is starting to notice.

"The hype on LinkedIn says everything has changed, but in our operations, nothing fundamental has shifted. We're processing some contracts faster, but that's all that has changed."

— Manufacturing COO, in the MIT NANDA study

04 / What we do

Diagnose. Implement. Automate. Manage.

A paid diagnostic becomes a running system becomes a managed engagement becomes the operating layer of the business. Months, not quarters.

05 / Intellectual honesty

A serious thesis names its own weak points.

Horizontal is a position that has to be earned, not claimed. Operator-class economics break the moment the work moves from cost-arbitrage to judgment. And "another AI consultancy" is the default fate for any firm that does not put its framework, not its services menu, on the front of its website.

The full white paper names six open tensions in the thesis and the mitigations for each. We publish the tensions because the thesis survives the scrutiny.

06 / Your move

We exist to put our clients on the right side of the line.

A qualifying call is free and remote. We will tell you, honestly, whether your operation has the kind of leakage a diagnostic can dollarize.
